I’ve seen a lot of replatform projects. Some soar. Others crawl. And a few quietly die.

But the best ones all have one thing in common: they don’t start with a platform. They start with a conversation.

That was one of the big lessons from our recent Add To Cart Community webinar, How to Plan a Smooth eCommerce Replatform, delivered in partnership with Convert Digital.

We were joined by two highly experienced ecommerce leaders who have plenty of expeirence replatforming:

As well as the Six Steps you must take when planning a replatform, here are just a few specific takeouts that stuck with me:

👉 Redesign = Replatform. In today’s tech stacks, even a “simple” redesign often touches the whole experience – checkout, fulfilment, loyalty, and data. Treat it like the transformation it is.

👉 Use the spreadsheet that Anna swears by. It’s just four columns: Keep it, Replace it, Rebuild it, or Kill it. It can be brutal, but incredibly effective.

👉 Choose your agency early. Don’t lock in a platform and then shop around. Let your agency help shape the brief. As Andrew put it: “The best replatforms start with a conversation, not a feature list.”

And honestly, it made me think about all the replatforms I’ve been part of, especially the big one at Super Retail Group, and how true that advice is.
